The ₹100 Crore Ceiling: Moving from Intuition to Institutional System
By Vijay Kukreja
Most promoter-led enterprises in India reach their first ₹100 Cr on the strength of the founder's judgement. Customers know the promoter, key decisions run through one desk, and speed is a competitive advantage. Then growth slows, not because the market has shrunk, but because the enterprise has outgrown the operating model that built it.
The symptoms
Decisions queue at the top. Senior hires leave within eighteen months. Margins erode quietly as complexity rises. The promoter works harder each year for diminishing returns.
From intuition to system
The answer is not to replace intuition but to codify it. Clear decision rights, a reliable management information rhythm and an operating cadence that does not depend on a single individual allow the promoter's judgement to be applied where it matters most.
Where to begin
Start with three questions: which decisions only the promoter should take, which data the leadership team sees each week, and which processes break first when volume doubles. The answers form the first draft of the institutional system.
